How to Replace the Camshaft on a Ford FE

TL;DR: An FE camshaft swap is not difficult work, but it punishes anyone who starts before checking two things: how much room exists in front of the engine to withdraw a camshaft nearly as long as the block, and whether the distributor gear matches the material of the cam core being installed. Everything in between - intake off, shaft rockers off, lifters out, water pump and timing cover off, cam out - is ordinary big block teardown that only goes wrong when parts go back out of order or endplay is never measured. If the new cam is a flat tappet, it also gets new lifters and a break-in exactly as the cam card describes, with no exceptions.


Before you turn a wrench: clearance and gear material

Two decisions get made before the first bolt comes out, and both of them can end the job halfway through.

Front clearance. An FE camshaft is a long piece of iron or steel and it comes out the front of the block, straight forward, in line with the crankshaft. With the engine still in the chassis that means everything ahead of the timing cover has to be gone or moveable: radiator, fan and shroud, and depending on the vehicle, the grille and core support. Measure from the front face of the block to the nearest obstruction and compare it to the length of the camshaft before committing. If the number comes up short, the honest answer is to pull the engine or pull the front sheet metal, not to lever the cam past a radiator support and gouge a bearing on the way out.

Distributor gear material. On an FE the distributor drives off a gear on the camshaft, and that same distributor shaft drives the oil pump through an intermediate driveshaft. Cast iron cams, austempered ductile iron cams and billet steel cams do not all accept the same mating gear. The wrong pairing wears a gear away in a very short service life and puts metal through the oil system. Confirm the core material with the camshaft manufacturer and match the distributor gear to their published recommendation before anything is reassembled. This is the most common way an otherwise clean FE cam swap turns into a bearing job.

The retrofit roller route removes the break-in problem entirely, but it brings its own homework. Roller lifters do not rotate in their bores, so the camshaft has to be held against forward walk by whatever thrust control the kit specifies. Roller lifter sets also need a way to stay oriented, whether tie bars or a link bar design, and some blocks need attention at the lifter bores before they will accept them. Treat a roller retrofit as a single kit from one manufacturer rather than a mix of parts from three, and read their instruction sheet before ordering anything around it.

If you are staying flat tappet, one rule is absolute: a new flat tappet camshaft gets new lifters. Used lifters have already worn a mating pattern into their old lobes. Putting them on new lobes is how a cam gets wiped in the first hour of its life.

The teardown, in the order that works

  1. Drain the coolant and disconnect the battery. On an FE the water pump mounts to the timing cover, so the cooling system is coming apart no matter what the plan was.
  2. Remove the intake manifold. The FE intake seals the lifter valley as well as the ports. Plan on new intake gaskets and end seals; do not try to reuse them.
  3. Remove the distributor after marking its position, then withdraw the intermediate driveshaft that connects it to the oil pump. Note which end went up.
  4. Remove the valve covers and the rocker shaft assemblies. FE heads use shaft-mounted rockers on stands. Back the stand fasteners off gradually and evenly, working across the assembly, so the shaft is never levered by spring pressure at one end while the other end is still clamped. Keep each assembly with the head it came off.
  5. Pull the pushrods and keep them in order. A labelled cardboard rack is enough. Anything reused goes back to the same valve it came from.
  6. Lift the lifters out. If varnish has them stuck, soak rather than force. If one will not come out without disturbing the block, that is the moment to reassess whether the engine should come out instead.
  7. Remove the fan, shroud, belts, water pump, damper and timing cover. The damper comes off with a proper puller, never a pry bar.
  8. Inspect before removing the timing set. Look at chain slack, sprocket tooth condition and any wear track on the cover. That story tells you whether the timing set has been contributing to the symptoms that started this job.
  9. Withdraw the camshaft. Rotate the engine so the lobes clear, thread long bolts into the cam's front bolt holes to use as a handle, and draw it out level and slow. Every bearing it touches on the way out is one you did not plan to replace.

Reassembly: the four things that decide whether it lives

Cam bearing condition. With the camshaft out, look at every bearing. Scored surfaces, copper showing through or any sign of a spun bearing means the block should come out and go to a machine shop. New cam bearings are not a chassis job on this engine if you want them aligned with the oil holes indexed correctly.

Lubrication at assembly. Flat tappet lobes and lifter faces get the assembly lubricant the camshaft manufacturer specifies, applied to every lobe and every lifter face. Journals get engine oil, not moly paste. Follow the cam card rather than habit, because the two are not always the same.

Endplay and thrust. Once the camshaft and timing set are in, confirm how fore-and-aft camshaft movement is controlled on your particular combination, then measure endplay with a dial indicator and compare it against the service manual figure. Do not assume the parts you removed and the parts you bought manage thrust the same way. This matters most on a roller retrofit, where the thrust arrangement often changes.

Cam timing. Installing dot to dot will get an engine running. Degreeing the cam with a degree wheel, dial indicator and positive stop tells you where it actually sits. Timing sets carry manufacturing tolerance and so do keyways. If you paid for a specific profile, verify the intake centerline against the cam card rather than trusting the marks, and correct with an offset key or multi-keyway sprocket if it reads off.

Then reverse the teardown. Torque every fastener in the factory sequence to the value in the service manual for your year and casting. Manifold, rocker stands, damper and cover fasteners all have published figures and none of them should be guessed at. Set hydraulic lifter preload, or solid lash, to the camshaft manufacturer's specification rather than a number remembered from a different engine. Anything worn in the valvetrain that was found during teardown gets replaced now, not on the next pass.

Break-in: the twenty minutes that pay for the whole job

A flat tappet cam is at its most vulnerable the first time it turns under full valve spring load. Get this wrong and a lobe is gone before the engine is warm.

  • Prime the oil system before the first start, spinning the pump with a drill and the correct priming tool until oil arrives at the rocker shafts.
  • Fill with the break-in oil the camshaft manufacturer calls for. Modern low-ZDDP oils are a known contributor to flat tappet failure, and suitable break-in oils and additives are cheap next to a second teardown.
  • Have the engine ready to start and stay running before it is cranked: fuel present, ignition timing set close, coolant in, no leaks to chase. Repeated cranking and stalling is how lobes die.
  • Once it fires, hold the engine at the speed the cam card specifies for the duration it specifies, varying it slightly through that window. Do not let it settle to idle.
  • Change the oil and filter afterwards and cut the filter open to see what came out.

All of this is on the instruction sheet in the camshaft box. Read it before the engine goes back together, not while it is running.

Frequently Asked Questions

Do I have to pull the engine to change a camshaft in a Ford FE? Not always, but measure first. The cam withdraws forward and needs close to its own length of clear space ahead of the block. In many chassis that means removing the radiator, fan, shroud and often the grille or core support. If that clearance is not there, pulling the engine is faster and far safer than fighting it.

Do I need new lifters with a new camshaft? With any flat tappet camshaft, yes, every time. Used lifters have worn a mating pattern to their old lobes and will destroy new ones. With a roller camshaft, new matched roller lifters normally come as part of the retrofit kit and should be used as supplied.

Why does the distributor gear matter on an FE cam swap? The distributor drives off the camshaft and also drives the oil pump through an intermediate shaft. Different camshaft core materials require different mating gear materials, and an incorrect pairing wears quickly and sends metal through the oil system. Confirm the required gear with the camshaft manufacturer before assembly.

Should I replace the timing set at the same time? Yes. The cover is already off, the old chain has the same miles on it that the old cam did, and chain slack shifts valve timing across the whole rpm range. Fitting a new camshaft behind a stretched chain gives away the accuracy you just paid for.

Do I need to degree the camshaft, or are the timing marks enough? The marks will get it running. Degreeing tells you where the camshaft actually sits relative to the crankshaft, which is the only way to confirm you received the profile you ordered and that the timing set is not stacking tolerance against you. On any performance camshaft, degree it.

What ruins a new flat tappet camshaft fastest? Reused lifters, the wrong oil, and a start that will not stay running. All three are avoidable before the engine is ever cranked.
