TL;DR: The small-block Chevrolet 350 is a pushrod, cam-in-block V8 with sixteen lifters living in the valley under the intake manifold, so this is really an intake-off job with a lifter change inside it. Before you order anything, establish which valvetrain you have - earlier flat-tappet or the factory hydraulic roller arrangement with its retainer hardware - because the parts, the reuse rules and the break-in are completely different. Torque every fastener in the factory sequence to the value in the service manual, and set rocker preload by the method the rocker manufacturer specifies rather than by feel. Get the break-in wrong on a flat-tappet setup and you will be doing the job again with a camshaft on the invoice.


First: which lifter does your 350 actually take

This is the question that decides the whole job, and it is the one most people skip.

The 350 ran for decades across cars, trucks and marine and industrial applications, and the valvetrain changed along the way. Broadly, earlier small blocks use hydraulic flat-tappet lifters riding directly on the camshaft lobes. Later factory blocks were built for hydraulic roller lifters, which carry a roller wheel on the cam end and are held from rotating by retainer hardware in the valley - the "dog bone" guides and the spider retainer that bolts to the block. There are also solid flat-tappet and solid roller setups in performance builds, which are adjustable rather than self-adjusting.

Confirm what you have before ordering by pulling a valve cover and, if you can, one lifter. The block casting, the presence of retainer bosses in the valley and the lifter itself all tell you the answer faster than a parts-counter guess. The one rule that costs engines. Never install new flat-tappet lifters on a used flat-tappet camshaft. A used lobe and a used lifter face have worn into each other; a new lifter face on that lobe wipes in short order. If you are replacing flat-tappet lifters, you are replacing the camshaft with them. Roller setups do not follow this rule, because a roller wheel does not wear a mating pattern into the lobe the same way.


Tools and parts to have on the bench before you start

Nothing on this job is exotic, but a missing tool at the wrong moment turns a Saturday into a weekend.

  • A torque wrench covering the ranges your intake, rocker and valve cover fasteners need - and a second one if those ranges are far apart
  • A lifter removal tool, or a magnet, plus a mechanical grabber for the lifter that has varnished into its bore
  • Gasket scraper and a surface-safe cleaner for the intake and head faces
  • Feeler gauges if you are running an adjustable solid valvetrain
  • A pushrod length checker if you are changing lifter type, rocker ratio, or if the heads or block have been machined
  • A pre-oiler or priming tool, and a drain pan
  • Assembly lube and a clean, labelled tray to keep parts in cylinder order

The sequence, start to finish

The order below is the order the job actually goes in on a small block. Work clean, and keep every reused part in the position it came out of.

  1. Disconnect the battery and drain the cooling system. Get coolant below the intake before you loosen it, or you will drip it into the valley and down a port.
  2. Strip the top end down to the intake. Air cleaner, throttle linkage, distributor - mark the rotor position and the housing before it comes out - fuel and vacuum lines, and any accessory bracketry in the way. Label connectors as you go.
  3. Remove the intake manifold. Loosen the bolts in reverse of the factory tightening sequence, working from the outside in. Lift the manifold straight up rather than sliding it, so old gasket material and debris do not fall into the valley or an open port.
  4. Remove the valve covers, then the rocker arms and pushrods. On stud-mounted rockers, back the nuts off evenly. Keep pushrods and rockers in strict cylinder and intake/exhaust order in a labelled tray - reused parts must go back exactly where they came from.
  5. On a factory roller engine, remove the retainer hardware. Unbolt the spider retainer, lift out the dog-bone guides, and keep the fasteners together. Some applications specify a particular torque and thread treatment here; check the service manual.
  6. Pull the lifters. They should lift straight out. One that will not come is usually varnished in - soak it and work it with a twisting motion, and be patient. Never drive one downward into the block. Lay them out in bore order as they come out so you can read the wear pattern.
  7. Inspect before you assemble anything. On a flat-tappet set, look at the lifter face: a slightly crowned face is normal, a flat or dished one means the lobe underneath is going or gone. On a roller set, spin every wheel and check for play, flat spots and needle noise. Look at the cam lobes through the empty bores, and check the bores themselves for scoring.
  8. Clean the valley and the sealing surfaces properly. Every scrap of old gasket, and every trace of varnish where new gaskets have to seal.
  9. Lubricate and install the new lifters. Use the lubricant the lifter manufacturer supplies or specifies - flat-tappet faces and the cam lobes get the break-in lube; roller lifters typically get clean engine oil or assembly lube on the body. Prime hydraulic lifters as the manufacturer directs. Drop each one squarely into its bore without forcing it.
  10. Reinstall roller retainer hardware, torqued in the sequence and to the value in the service manual.
  11. Install pushrods and rockers. Verify pushrod length if anything in the geometry changed - a length checker and a marked valve tip is the only honest way to confirm the rocker sweep is centred.
  12. Set preload or lash. Hydraulic: bring each lifter onto the base circle of its lobe, take up zero lash until the pushrod just loses its free spin, then apply the additional preload the rocker or lifter manufacturer specifies. Solid: set the cold lash figure from the cam card with a feeler gauge. Work through it cylinder by cylinder in firing order, not at random.
  13. Reinstall the intake manifold. New gaskets, sealer only where the manufacturer calls for it, and torque in the factory crossing sequence in stages to the value in the service manual. Re-torque after a heat cycle if the manual asks for it.
  14. Reassemble the top end, put the distributor back where you marked it, and refill fluids.
  15. Prime the oiling system before the first start so the lifters and the cam are wet when the engine catches.

Break-in: the step that decides whether this lasts

On a flat-tappet engine this is not optional and it is not a formality. The lobe and the lifter face have to wear a mating pattern into each other while the surfaces are still being fed oil under pressure. That means the engine goes straight to an elevated, varied break-in speed as soon as it fires - no idling while you hunt for leaks, no repeated cranking to prime after it is together. Have the timing close, the fuel system ready and the coolant in it before the first turn of the key. Use the break-in oil or ZDDP additive the camshaft manufacturer specifies, hold the break-in speed for the duration on the cam card, then change the oil and filter.

On a roller engine that break-in ritual does not apply, but priming still does. Get oil pressure before the engine runs under its own power.

What a failed break-in sounds like. A flat-tappet failure announces itself early: a tick or clatter that changes with load, oil that goes metallic grey fast, and glitter in the filter. If you see that, stop. Running it further pushes cam and lifter material through the whole oiling system, and then you are cleaning out a short block instead of changing a cam.


Why people end up doing this job twice

  • New flat-tappet lifters on a used cam. The single most common repeat.
  • Reused parts put back in the wrong position. A mated lifter, pushrod and rocker belong together, in their own bore, in the same orientation.
  • Skipping the pushrod length check after a valvetrain change. Wrong length means the rocker sweeps off-centre, which chews valve tips and guides and reads later as a noise nobody can locate.
  • Preload set by feel. Too little and it clatters; too much and a valve is held off its seat. Use the specified method.
  • Debris left in the valley. Whatever you leave behind ends up in the pan and then at the pump pickup.
  • Chasing a tick that was never a lifter. Exhaust manifold leaks, worn rocker arms, a bent pushrod and a wrist-pin knock all get blamed on lifters. Diagnose before you disassemble.

Frequently Asked Questions

How do I know if my SBC 350 has flat tappet or roller lifters? Pull a valve cover and, if possible, one lifter. A roller lifter has a visible wheel on the cam end and cannot rotate in its bore because it is held by dog-bone guides and a spider retainer bolted into the valley. A flat tappet is a plain barrel with a slightly crowned face and nothing stopping it turning. The presence of retainer bosses in the valley is a strong tell on its own.

Can I replace just one bad lifter? On a roller engine with a healthy cam, replacing a single failed lifter is defensible if the rest spin freely and show no wear. On a flat-tappet engine it is a false economy: one bad lifter usually means a damaged lobe, and a new lifter on that lobe will not survive. Replace flat-tappet lifters as a set and change the camshaft with them.

Do I have to pull the heads or the engine to change lifters? No. On a small-block Chevrolet the lifters come out through the top of the valley once the intake manifold, valve covers, rockers and pushrods are off. The heads and the engine stay where they are for a straightforward lifter change.

What torque do the intake and rocker fasteners take? Torque in the factory sequence to the value in the service manual for your specific application. Intake bolts go in a crossing pattern in stages, and rocker hardware differs between stud-mounted, pedestal and shaft arrangements. Values vary by year, manifold material and rocker design, so use the manual and the rocker manufacturer's instructions rather than a remembered number.

Do I need new pushrods when I replace lifters? Not automatically. Reuse them if they roll true on a flat surface and show no galling on the ends, and if nothing in the geometry has changed. Do replace them, and re-check length, if you are switching lifter type, changing rocker ratio, or if the heads or block have been decked or milled.

How long should the break-in run? Follow the speed range and duration printed on the camshaft manufacturer's cam card for a flat-tappet setup - it is specific to that grind. What matters most is that the engine reaches and holds that elevated speed immediately on first start, without idling first, and that the oil and filter come out afterwards.
